Problem w/newer lawn tractor

My retired neighbor has one of those Husky/Yardman/MTD/Dynamark
lawn tractors, and knows I work on real iron, so he brings it over to me when
it won't work. I can't seem to tell him no, so here is the problem - it
will not shift without shutting the engine off. Then shifts OK. I've
replaced the main drive belt, driven pulley, adjusted every adjustment
on it, still won't shift. It has one of those "friction trannys", all
sealed up with no lube. Anyone have any ideas what to do next?
