300 IH Charging Problems

I have a 300 IH tractor I converted to a 12 volt system a few years ago. It still has positive ground. A week ago the battery was dead and my son tried to jump start it. Because of the positive ground, he toasted something. It started up and ran a couple minutes, but the ammeter started showing max discharge and then it died. With the ignition key off, when I attempt to hook up the negative battery cable, it archs. I can get it to quit if I disconnect the two generator leads off the voltage regulator. How do I know if my regulator or generator is bad?? Also, how hard is it to convert to 12 volt negative ground?? The only things I bought new when changing from 6-12 volt were the battery, voltage regulator, coil, and lights. I was told the starter and generator would work with 12 volts. Any ideas???
