It has a external regulator. it seems to be charging ok but I havn't tested it could be overcharging but it dosn't seem to be cooking the batteries? anyone have any ideas. thanks

Are all wires & connections , including the 4 prong plugin to the regulator clean & free of corrosion? The regulator has to be able to "read" the batt. voltage to shut down the output from the alternator.

By any chance, did a blem forget to install the cooling fan along with the pulley?

A buildup of debris, restricting cooling air flow, makes them heat up pretty quick, too.

Also, a shorted diode(s) or winding can cause heating, even while it's still charging. (In other words, before ALL the smoke leaks out.)

By they way, working alternators DO normally run pretty warm.

Have you checked that some bugs haven't built a nest in the alternator blocking the cooling air?
