Bad starting model H

I have a 1942 john Deere H hand crank thats really hard to get started, once running it runs lovely but takes to long to start, Im going to put a hot coil in it soon to help with starting once hot, Im getting very dirty plugs aswell, what can I do to help the first start
 
What is your compression in each cylinder?
Is the choke butterfly going all the way closed or does it hang open?
Have you checked your ignition timing?
 
TRy closing the choke then turn it until compression , then backwards until comp., then forewards until comp, then open the choke & fire it up. If it doesn't fire, the mag is weak or plugs are fouled.
