Driving a well with a Ford 9N

I HAVE 15 wells that have been driven in with my old Ford--1942. These are 2 inch and average 50 ft. deep. I have the belt pulley on the Ford--replaced the pulley with a car rim and run a rope around the rim and up to a pulley hanging from a backhoe with a heavy weight with a 3 ft. stem that goes down into the 2 inch pipe. Just tighten and release the rope and the weight goes up and down....THE PROBLEM---The pulley on my Ford turns too fast and burns my rope---friction. Any way to slow the RPM'S and still have the power to lift the heavy weight????? thanks
 
Wrap your rope around a jack shaft and run the jack shaft off your pulley. You can reduce the speed that way also. But a smaller rim on the belt pulley shaft will work as mentioned. Would love to see pictures of you in process of tapping a new well.
 
A Sherman step-down or combination, or a similar Hupp Dual-drive or other
auxiliary transmission mounted in front of the original transmission will slow
and/or speed up your PTO speed depending on gear selected.

A Howard that mounts behind the original will not. Seems extreme for the
intended purpose, but if there's one laying around it might be an option.
 
John--I don't understand the jack shaft idea----can you share some more info. on how I could use that. WOULD I still be using the old ford and the pulley???? thanks
