12 volt conversion discharges!

Got a kit to convert a Ford Powermaster mod. 860 to 12 volt from a former Ford tractor dealer. Pretty sure all was wired correctly. (Diagram was terrfible!) Alternator is the single wire type. Neg ground so had to reverse the coil. It started up, but refuses to generate. Needle swings to the neg. side of gage. Any suggestions?

My wiring diagram shows a + and - on the ammeter and there are
the same symbols on the actual meter in my tractor. I can trace the
wire from the + side of the meter to the alternator (the only
connection on the alternator). I can trace the wire from the - side
of the meter eventually to the + terminal of the battery. Does this
seem wrong?
 
When you did the 12 volt conversion you changed grounds right??? As in it was + ground and you switch it to - ground right??? So if you did that but did not switch the wires on the amp gauge it will in fact read discharge instead of charge because it is wired back wards
